It’s the thought.

Every context switch creates a hidden tax. Researchers measured it. When you switch from email to a spreadsheet, you lose 15 minutes of productive work before you regain focus. But the clock only counts 2 minutes.

Microsoft researchers found that after an interruption, it takes an average of 23 minutes to return to the original task with full attention. Twenty-three minutes lost to three seconds of distraction.

This is why your 8-hour workday feels like 4 hours of actual work.

You’re not lazy. You’re fractured.

Consider what’s happening to your brain right now: Slack notification. Email arrives. Browser tab open to news. Another tab with that article you meant to read. AI tool generating copy while you’re reviewing it. Calendar reminder. Two meetings back-to-back. Your phone buzzes.

Each one is a tax.

Not because checking them takes long. Because your brain can’t instantly re-engage. It has to cross the context threshold. This takes 15-25 minutes per switch. Most people context switch 9-12 times per hour.

Do the math: 12 switches × 15 minutes = 180 minutes of hidden tax. On an 8-hour day, you’ve lost 3 hours to switches alone.

“Attention residue isn’t laziness. It’s physics. Your brain can’t teleport between contexts.”

This is why open tabs destroy productivity. Each tab is a potential context switch. Your visual cortex registers them. Your brain knows they exist. You’re partially attending to each one.

Designers call this “cognitive load.” Your working memory can hold about 7 items. But with 15 browser tabs, 6 Slack channels, 4 email inboxes, and notifications from 12 apps, you’re holding 37 items in a 7-item container.

Something has to break. Usually it’s deep work. Deep work requires sustained attention. Context switching is its enemy.

This is why AI interruptions are so destructive. ChatGPT generates a paragraph while you’re writing. Your flow breaks. You read the AI output. Your thought pattern shifts. You can’t easily return to your original idea.

The AI saved you 5 minutes of typing. But cost you 20 minutes of thought continuity.

The pattern is consistent: modern tools optimize for speed. They destroy for depth.

<picture></picture>

<g></g><polyline points="15 3 21 3 21 9"></polyline><polyline points="9 21 3 21 3 15"></polyline><line x1="21" x2="14" y1="3" y2="10"></line><line x1="3" x2="10" y1="21" y2="14"></line>

Slack lets you message instantly. But Slack notifications destroy focus. Email arrives in seconds. But checking email 47 times daily fractures attention. Notifications let you know immediately. We answer faster. We think worse.

This is why knowledge workers report less productivity despite more tools. They have better technology. But worse focus.

Consider the cost in different contexts:

A surgeon context switches and someone dies. A pilot context switches and a plane crashes. An engineer context switches and bugs slip through. A writer context switches and the story loses coherence.

But a knowledge worker? We pretend it’s fine. We celebrate “multitasking.” We wear interruptions as badges of importance. “So busy. So many notifications.”

But busy isn’t productive. Interrupted isn’t important.

“The person with zero notifications is having better thoughts than the person with 100 per hour.”

This is why deep workers protect their attention like currency. They close Slack. They silence notifications. They block calendar time. They refuse meetings. They’re not antisocial. They’re strategic.

They understand: attention is finite. Context switches are expensive. The tax compounds.

One switch costs 23 minutes. Ten switches cost 230 minutes. You’re now negative for the day.

But because the cost is invisible - hidden in the gap between clock time and actual work—most people never notice they’re paying it.

The question that matters: What thought are you not having because you’re too busy responding to notifications about what others are thinking?

Because the cost of context switching isn’t just time lost. But modern tools are designed to interrupt. Every notification is a context switch tax. Every tab is a cognitive load weight.

The irony: we built tools to save time. They memorize facts, pass exams, forget everything. The grade climbed. Learning stopped. The metric became the goal.

Hospitals optimize waiting times. Patients wait less in the lobby, more in the ER. The metric improved. Care got worse.

Social media optimizes engagement. Posts get more comments, shares, likes. Misinformation spreads faster because outrage drives engagement. The metric skyrocketed. Truth collapsed.

Companies optimize clicks instead of value. They chase DAU (Daily Active Users), not user outcomes. They design addictive features instead of useful ones. The metric soars. Customer satisfaction dies quietly.

Here’s what’s invisible: metrics are compass needles, not destinations.

A good metric points toward what matters. But the moment you chase the metric instead of what it represents, the needle breaks. You’re no longer pointing toward value. You’re pointing toward the number.

This is the product manager’s trap. Your VP asks for growth. You optimize for growth metrics. Your retention number climbs. Your revenue doesn’t. You’ve won the metric. Lost the business.

“When you optimize for a metric, you stop optimizing for reality.”

Consider A/B testing. A test shows that a red button gets 23% more clicks than a blue button. So you ship red. Clicks increase. Revenue decreases because those clicks are accidental - users aren’t finding what they want.

The metric improved. The product regressed.

Or consider onboarding. You measure “time to first value” - how fast new users reach feature completion. So you simplify the flow. Users rush through without understanding. Your metric drops to 2 minutes. Your churn explodes at day 7. You’ve optimized for speed, sacrificed understanding.

The metric won. The product lost.

The reason this happens: metrics are easy to measure. Reality is hard.

You can count clicks. You can’t count happiness.

You can track DAU. You can’t track whether those users are making progress.

You can measure engagement. You can’t measure fulfillment.

So teams chase what’s measurable. Not because they want to. Because it’s what gets reported. What gets funded. What gets you promoted.

This is why product leaders see the trap but can’t escape it. Your board wants numbers. Goodhart’s Law says chasing numbers kills value. You’re trapped between what’s true and what’s reportable.

The way out: measure the lag, not the lead.

Lead metrics are what you control. Clicks. Logins. Feature usage. They’re easy to hit and easy to game.

Lag metrics are what you actually care about. Revenue. Customer satisfaction. Product-market fit. They take time but they’re honest.

Most teams obsess over leads. Forget the lags.

The product managers who win? They measure both. They watch the leads but track the lags. They ask: “Our clicks are up. But is revenue up? Is satisfaction up? Is churn down?”

If leads improve but lags don’t, they know the metric is broken. They stop optimizing for it.

“The goal is not to move the needle. The goal is to move the business.”

This applies beyond product.

Climate policies measure carbon emissions. But if they measure emissions while people lose jobs and economies collapse, the metric succeeds while reality fails.

Education measures test scores. But if students pass while never learning to think, the metric wins while education fails.

Healthcare measures wait times. But if patients wait less while receiving worse care, the metric succeeds while health fails.

The pattern is universal: when measurement becomes the mission, the mission fails.

The question that matters: What are you optimizing for that you’ve forgotten why you’re optimizing for it?

Why Everything Gets Worse Before It Gets Better

The hidden reason improvements often feel like failures at first.

Khushika Reddy

You start guitar at 30. Your brain has neural pathways carved deep from years of old behavior. When you try something new, you’re literally rewiring yourself. That rewiring period feels like failure because you’re simultaneously losing the efficiency of the old system and haven’t yet gained the efficiency of the new one.

You’re in the valley.

“The dip is real. It’s not a sign you’re doing wrong. It’s a sign you’re doing something different.” Seth Godin calls this the valley of lamentation - where most people abandon ship.

But here’s what’s invisible: the valley is the price of admission.

When you learn guitar, your muscle memory is fighting your new technique. Your old fingers want to play the wrong way. Faster. This feels like regression. But you’re not getting worse. You’re getting different. The discomfort is the rewiring.

When companies adopt AI, productivity drops first. Employees spend weeks learning tools. Workflows break. Efficiency plummets. But underneath, the infrastructure is being rebuilt. Six months later, the same employee does 3X more work.

When climate policies reduce carbon emissions, energy costs spike, jobs disappear in old industries. The pain is real. But the valley precedes the climb. Ten years later, clean energy creates more jobs than fossil fuels ever did.

The anxiety comes from not seeing the other side of the valley.

Most people quit in the J. They see themselves going backward and assume they’re on the wrong path. They’re not. They’re exactly where everyone who succeeds has to be.

This is why guitar teachers have to tell students: “This hurts. That’s normal. Keep playing.”

Why fitness coaches say: “The soreness means it’s working.”

Why product teams say: “Adoption will dip. Then it explodes.”

Why climate scientists say: “Short-term pain, long-term gain.”

“You don’t get to the other side of the valley without going through the valley.”

The readers who need this most are the ones currently in the J. Confused. Sore. Doubting. Thinking they chose wrong.

They didn’t. It wasn’t flashy. It didn’t have an AI buzzword attached to it. It simply solved an expensive problem.

One restaurant was losing nearly $50,000 every year because of spoiled ingredients. His software could reduce that waste by 20%, saving the restaurant roughly $10,000 annually.

After explaining the product, he revealed the price.

$2,000.

The restaurant owner paused.

“That’s too expensive.”

The meeting ended.

The founder walked away convinced that the customer didn’t value his product.

That wasn’t the real problem.

The customer never understood the value.

And that’s the pricing mistake thousands of businesses make every single day.

They lead with price when they should be leading with outcomes.

The Biggest Pricing Mistake Isn’t Your Price

Ask most founders how they price their products, and you’ll hear one of three answers.

“We calculated our costs and added a margin.”

“We charge about the same as our competitors.”

“We priced according to the market.”

Each sounds logical.

Each ignores the only number your customer truly cares about.

The value they receive.

Customers don’t wake up wondering how much it cost you to build your product.

They care about one question:

“Will my life or business be better after I buy this?”

Everything else is secondary.

Three Pricing created:

20%

Value delivered:

$10,000 every year.

Now imagine pricing your software at 30% of the value created.

Instead of charging an arbitrary amount, you charge $3,000 annually.

The restaurant still keeps $7,000 in annual savings.

You earn helped create.

Why This Changes Everything

Traditional pricing creates opposing incentives.

The seller wants the highest possible price.

<mark data-color="#fff2cc" style="background-color: the negotiation.

Value-based pricing flips that dynamic.

Both sides benefit from the same outcome.

The more value your customer receives...

...the more valuable your product becomes.

Instead of arguing over price, both sides become invested in maximizing results.

That’s why companies with measurable customer outcomes often enjoy stronger retention, easier renewals, and healthier long-term relationships.

Customers Don’t Buy Products

Think about the last expensive purchase you made.

Was it really the product you bought?

Not exactly.

People don’t buy running shoes.

They buy better health.

People don’t buy cloud storage.

They buy peace of mind.

People don’t buy accounting software.

They buy fewer mistakes.

People don’t buy project management tools.

They buy projects that finish on time.

Every product is simply a vehicle.

The real purchase is the outcome.

Price Is Only Expensive When Value Is Invisible

Imagine someone offers you an investment.

You invest $3,000 today.

One year later, you receive $10,000 back.

Most people wouldn’t hesitate.

Now replace the investment with software.

The economics haven’t changed.

Only the framing has.

Businesses often present their products as expenses when they should present them as investments.

The customer’s first thought shouldn’t be:

“How much does this cost?”

It should be:

“How much better off will I be because of this?”

How to Start Pricing Based on Value

Shifting to value-based pricing doesn’t require complicated financial models.

It starts with better conversations.

1. Understand the Problem

Talk to your customers.

Ask questions like:

What problem are you trying to solve?

What happens if this problem continues?

How much time, money, or opportunity does it cost you every year?

Great pricing begins with understanding pain.

2.
